Every AEC project-management platform demos well. The differences that matter show up three months in — when your P6 schedule won't import cleanly, when the "finance module" can't handle your tax regime, or when an auditor asks for something the tool can't produce. This guide gives you twelve questions to ask before you sign, and a framework to compare answers honestly across vendors.
Use it as a scorecard: rate each vendor 0–3 per question, weight by what matters to you, and let the numbers — not the demo polish — decide.
The 12 questions
- 1. Does it handle real construction scheduling — or just tasks?. Many "PM tools" offer task lists dressed as Gantt charts. Ask: does it run true critical-path (CPM) scheduling, respect constraints and lags, and — critically — import your existing Primavera P6 (.xer) or MS Project schedule without corrupting it? Test it with your own largest programme in the trial.
- 2. Is the finance module built for construction, or generic?. Generic invoicing isn't enough. Ask about payment certificates / RA bills, retention, tax regimes (GST/TDS, VAT, SST), BOQ and bid comparison, and variations. If it can't model retention and your tax regime, your commercial team will keep living in Excel.
- 3. Does compliance follow your jurisdiction?. If you operate across multiple regions, ask whether compliance behaviour (payment-notice laws, retention defaults, statutory checklists, adjudication timelines) adapts to the country, or is hard-coded to one market. A tool built for one jurisdiction is a poor fit for a multi-market PMC.
- 4. Are financial approvals actually controlled?. Ask: can it enforce maker–checker (the person who raises can't approve), amount thresholds, and segregation of duties (approver ≠ payer)? Can an external party (client/QS/architect) approve without a login? These controls are what auditors and lenders expect — and what most generic tools lack.
- 5. Can you prove the record wasn't tampered with?. For disputes and audits, "we have an audit log" is table stakes. Ask whether the audit trail is tamper-evident (e.g. cryptographically chained) and whether you can produce a verification report. An editable log proves nothing.
- 6. How strong is multi-tenant / multi-entity isolation?. A PMC running many clients needs clean separation between client workspaces, enforced at the database level, not just hidden in the UI. Ask how isolation is enforced and whether it's been tested.
- 7. Does field data actually reach the office?. Ask about mobile site diaries, GPS-tagged photos, HSE/near-miss capture and subcontractor attendance — and whether they roll up into project health automatically, or sit in a silo someone re-keys.
- 8. Is the AI useful or a gimmick?. Cut through the "AI-powered" noise. Ask what it concretely does: contract-risk scanning, BOQ ingestion, document analysis? Does it show its confidence and keep a human in the loop, or make opaque decisions? Useful AI removes tedious work; gimmick AI adds risk.
- 9. What's the reporting and export story?. Ask: customisable reports, region-appropriate outputs, and clean Excel/CSV/PDF export. Can you get your data out — for your ERP, for the board, for the client — without a support ticket? Data portability is also your exit insurance.
- 10. How honest is the integrations page?. Read it critically. Are the connectors real and demonstrable, or a wall of logos? Ask for a live demo of any integration you'll depend on. A "coming soon" roadmap is fine — a fake "Live" badge is a red flag about the whole vendor.
- 11. What's the true cost — and the pricing model?. Per-seat, per-project, regional pricing? Ask for the all-in cost for your team size and project count, including onboarding and any module gates. Watch for the pattern where the feature you need is always in the tier above.
- 12. Who's behind it, and will it survive?. Ask about security posture (encryption, RBAC, DPA, data residency), support responsiveness, and the roadmap. A cheap tool that folds — or leaks — is expensive. Verify the security claims; don't take the badge.

Score each vendor 0–3 per question (0 = absent, 1 = weak, 2 = solid, 3 = excellent), then weight:

The bottom line
Don't buy the demo — buy the answers to these twelve questions, verified against your own project data. Weight them by what actually matters for your work, and the right platform for your market and your controls will separate from the pack. And apply question 10 to every vendor, including the pretty ones: if the integrations page can't survive a "show me that live," ask what else on the site can't.
